What separates a restaurant where 65% of guests return from one where only 25% do. A hospitality program, an NPS loop and service ethics.
Why guests don’t come back
According to Zoomda’s internal study of 50 restaurants in Uzbekistan, the main reasons guests don’t return are: 38% — slow service, 24% — the food wasn’t as good as the first time, 18% — poor staff communication, 12% — price too high for what they expected, 8% — other.
The takeaway: 80% of the reasons are OPERATIONAL, not price-related. Discounts won’t bring guests back — you need a systematic approach to service.
Hospitality program: 5 elements
- 1. Service standards: a checklist for every stage (greeting → order → serving → payment → farewell). For online orders: confirmation → ETA → “order ready” push → delivery → NPS request.
- 2. Staff training: role-plays with operators and waiters every 2 weeks. Standards should live in muscle memory, not on paper.
- 3. Quality control: listen to recordings of 5–10% of orders (for the call center), and send a mystery guest to 5–10 dining-room tables once a month.
- 4. Speed standards: “drinks served within 90 seconds,” “hot dishes within 12 minutes,” “negative reviews answered within 24 hours.”
- 5. Service recovery: if something goes wrong, compensate BEFORE the guest asks. “Sorry your order was late — dessert’s on us.” It pays back 5×.
The NPS loop
After every order, a short survey: “How was it? From 1 to 10.” 9–10 are Promoters: ask them to leave a review on 2GIS / Google. 7–8 are Passives: thank them and ask for nothing. 1–6 are Detractors: a manager reaches out personally within 24 hours.
Target: NPS ≥ 60 (Promoters − Detractors). This number correlates directly with retention rate. Every +10 NPS points = +5–7% more returning guests within 90 days.
The biggest retention mistakes
- Believing discounts drive retention — they don’t; SERVICE does.
- Ignoring negative feedback — every ignored complaint = 3 fewer potential guests down the line.
- Not personalizing communication — the same message to 5,000 guests performs 4× worse than segmented campaigns.
- Losing touch after a complaint — after apologizing, you need to WIN the guest back, not let them go.
